Utilisation = Prosperity. How capacity planning protects profit and people in Agencies

The name of the game when it comes to utilisation is protecting margins and preventing a burnout in productivity. So how do Ops roles focus on capacity-planning to drive sustainable agency growth?

In agency life, conversations about utilisation can generate more groans than fist-pumps. Mention it in a meeting and half the room tenses up, imagining spreadsheets, worrying about the last time they did timesheets, and worse, creativity under siege. But the truth is that utilisation is not about squeezing people harder. It’s about protecting both profit and people, making it one of the most powerful tools in the ops playbook.

What Utilisation Really Tells You:
At its core, utilisation is simply a measure of how effectively your team’s time is aligned to the scope of work you sold. Whichever platform or method you use to measure this, when it’s healthy, agencies hum. When it’s ignored, chaos creeps in. No matter how you cut and dice it, under-utilised teams drain profit and over-utilised teams drain energy, morale, and eventually, yes, people. Neither is sustainable.

– Capacity-planning is equal to commercial care

Strong Ops leaders use capacity planning as an act of care not control. It helps them look ahead and not just at last month’s numbers. They ask:
 – Do we have the right people on the right work?
 – Are we selling beyond our delivery reality?
 – Is growth being supported or silently sabotaged?

When capacity is visible, agencies can say yes with confidence or no without guilt.

 – Where profit meets people

This is where utilisation becomes prosperity.
Balanced utilisation means:
 – Predictable margins
 – Fewer fire drills
 – Healthier teams
 – Better client outcomes
The work our billable teams do thrives when they aren’t drowning in it. Profit follows when delivery matches demand. Ops leaders directly sit at this intersection, steering the ship so creativity, commerce, and wellbeing all stay in sync.

– Designing profitability on purpose

Agencies are profitable when they design for it, and at the heart of that design is someone asking the unglamorous but essential question: do we actually have the capacity to do this well? This isnt ‘admin’, that’s leadership and keeping all eyes on the prize.

I’ve worked in digital marketing agencies long enough to know that “we’re a fast-growth business” can mean two very different things depending on which side of the ops budget conversation you’re sitting on. For the leadership team, it means exciting things: new clients, bigger pitches, expanding headcount on the delivery side. For me, it means […]

Budget season is the moment BD leaders dread and secretly love in equal measure. You’re being asked to put a number on the future and the future, as anyone who’s ever lost a pitch on a Friday afternoon knows, has a habit of not cooperating. There’s an unspoken tension at the heart of every agency […]

Every agency puts a vast amount of energy into understanding how to budget for the work that goes out the door. Whether you’re using an ERP, Google Sheets, or API’s for days connecting an evolving tech-stack – billable time gets obsessed over.
